A letter · cohort one · Kick-Off Monday 11 January 2027

How to lift capacity and profit in your firm without another hire.

If you own an accounting or bookkeeping firm and you are reading this, someone sent it to you or you went looking. Either way, this is the whole offer in writing: what happens, what you get, and how to get one of the twelve places in the January cohort.

Ten years ago I had one accounting practice. Today New Wave is an eight-figure, multi-discipline firm across accounting, law, financial planning, digital marketing and insurance.

I did not get there by working harder than everyone else. Plenty of firm owners work harder than me and are stuck at the same revenue they were at three years ago, taking home less of it.

I got there by doing the same three things over and over: find the actual constraint, fix the economics underneath it, then build the thing that removes it. Every time the firm plateaued, it was one of those three.

For most of that decade, the third one was the expensive part. Building anything meant developers, budgets and six months. So we did what every firm does. We rented software. Per seat, per month, forever, for tools that fit about seventy percent of how we actually work.

Then the maths changed

Over the last year we have built AI directly into how New Wave runs. Not ChatGPT for emails. Working software, built by accountants, running on our own data.

  • BAS preparation and review, off live Xero and practice-manager data
  • AML and client onboarding
  • Bookkeeping review that flags issues before a human opens the file
  • Meeting notes that write themselves into the practice manager
  • Workpapers, client documents, structure charts and e-signing
  • A leadership view of billings, capacity and revenue in real time

No CTO. No dev shop. No six-figure build budget. And across New Wave Group we are on track to save $150,000 to $200,000 a year by replacing software subscriptions with tools we own outright.

We stopped renting most of our firm's software and started owning it. That is the turn.

Why I am writing to you

Every firm owner I talk to is jammed on the same thing. You are at capacity. Growth means hiring. You cannot find the people, or they cost more than the work returns. So margin stays flat while you work more.

Meanwhile everyone tells you AI is coming for the profession, which is a strange thing to be frightened of when it is the most obvious tool you have ever been handed to break exactly that constraint.

Most firms have tried it. Almost none have used it to move a number. Their experiments sit in a sandbox and never touch real work.

What empwr. firms is

Twelve months of group coaching for firm owners, proved in the first thirty days. You find the constraint capping your firm, build the tool or system that breaks it, prove it works, then go again. Every six weeks, for a year.

It runs in two rooms, one after the other.

Launchpad: your first five weeks

Your cohort of twelve firms starts together on Monday 11 January. Five live calls, all with me, one a week:

  • Kick-Off, Monday 11 January. Ninety minutes. We map where your firm is, where it is going, and the one job you most want off your desk. You accept Mission 30: one tool live in your firm in thirty days.
  • Game Plan, Monday 18 January. Your twelve-month vision, your ninety-day milestone, and the Focus Finder, which tells you exactly which trainings to do first. The Mastermind opens to you the same day.
  • Velocity, Mondays 25 January and 1 February. Your first build goes live, then your team starts using it on real work.
  • Flight Plan, Monday 8 February. The Day-30 Showcase. You show your tool against the six tests below, then plan your first six-week cycle.

Alongside the calls, six short foundation courses: your firm's AI use cases, packaging your services, your team, your numbers and your own time. Every call has a workbook you fill in live, so you leave with the work done, not a to-do list.

The Mastermind: the rest of your year

From week two you are in the Mastermind with every firm in the program. The year runs in six-week cycles: one constraint, one build, one result per cycle.

  • Three Firm Collab calls a week with me, on running the firm: packages, pricing, team, sales, profit
  • Two Build Collab calls a week with Ana, on your tools, your data connections and your AI
  • A live build-along every Friday, one theme a month, where you leave with something working
  • An eighteen-course roadmap across three pillars: Build (your AI stack), Run (the AI-first firm) and Grow (clients, team and profit)
  • A community of firm owners solving the same problems, with the team replying inside 48 business hours
  • Two in-person Empwr Intensives a year, in June and November

Empwr Studio: where you build

You are not starting from a blank page and you are not learning to be a developer. Empwr Studio is your firm's own build workspace, with Claude Code inside it. It learns your firm, then helps you build your own branded app, connected to your own Xero and practice manager. The Tools Vault gives you working tools to install and tailor rather than build from scratch.

Everything you build lives in your accounts, not ours. Your data stays in Australia, every connection starts read-only, and no client data goes near an AI tool until your client consent step is done. Leave, and you keep what you built.

Why this produces an outcome most programs cannot

The first reason is that we have done it. Not researched it, not interviewed people who did it. We ran the experiment inside a real firm, on real client work, under real compliance obligations. Every method in the program is one we use ourselves.

The second is that the deliverable is defined. Most coaching promises a transformation you cannot measure, which conveniently means nobody can ever say it failed. I did not want to sell that.

The Day-30 Standard

By your Flight Plan call you have a working tool. Not "progress". Not "clarity". A tool, and it has to pass six tests in front of the cohort:

  • Deployed. Live on your firm's own site, not a demo
  • Real data. Running on your firm's data, after the client consent step
  • One complete workflow. Start to finish, not a fragment
  • Secure. Ugly is fine. Unsafe is not
  • Used in anger. A real person, on real work, on a normal Tuesday
  • Measured. Hours, dollars or errors given back

Six yeses and your first tool counts. It is the standard I hold myself to, not just the one I hold you to.

What is included

Twelve months from your Kick-Off, and everything above comes with it: both rooms, every call, the classroom, the community, every worksheet (printable, or filled in with you by AI), Empwr Studio and the Tools Vault. You can also bring one nominated builder from your team, usually a 2IC or practice manager, into Build Collab and the community.

Your build accounts (Claude, GitHub, Vercel and Supabase) are set up in your firm's name, so you own them outright. If you want hands-on build help from our team, or private time with me, those are there too. Neither is needed for the result.

The investment

We take you through the investment on a call, once we know the program fits your firm. That way the conversation is about your numbers, not a price on a page.

For context, one tool replacing part of your subscription stack can cover a meaningful part of the year on its own, and you own the tool at the end.

Love it or Leave it

You commit to twelve months from the outset. I am not interested in month to month, because firms that can bail any month never do the uncomfortable work.

But I will not hold you to a year that is not working. If after your first two months it is not giving you value, tell us in writing before your third payment and you are out. Those first two months are not refunded: they are the months where the work gets done and your first tool goes live.

High commitment, one clean exit, and a deliverable specific enough that nobody has to argue about whether it happened.

Who this is for

  • Owners of accounting and bookkeeping firms, typically $500K to $10M in revenue
  • Firms at capacity whose only growth lever right now is another hire
  • Owners who want to know which clients, jobs and services actually make money
  • Firms that want real control of their data and their software, and a better client service because of it

And who it is not for

  • You want it done entirely for you and will never touch a build
  • You want a quick AI hack rather than a way to run and grow a firm
  • You are not willing to look honestly at your own numbers
  • You cannot give it a few protected hours a week

How to join the January cohort

Cohort one is twelve firms. Small enough that every firm's Game Plan gets worked properly and every Flight Plan gets its moment.

  1. Apply. About five minutes. Be honest about where the firm is jammed, because that is what we will build against.
  2. A short call with Millie to check the fit, take you through the investment and answer your questions. Not a pitch.
  3. Thirty minutes with me if it looks right for both of us.
  4. Enrol, and you get your Kick-Off invite and your first worksheet, the Gameplan Focusser, to bring on 11 January.

Applications for January close on Friday 18 December 2026, or sooner if the twelve places go. The next cohort kicks off on Monday 22 February.

P.S. If you only remember one thing: one tool live in your firm in thirty days, held to six tests, with the rest of the year to go again. Kick-Off is Monday 11 January, and there are twelve places.
